How We Turned an Inventory Challenge into a Custom ERP for Porta-Cams

When Porta-Cams approached us to explore inventory management systems, the goal was simple on paper: track what’s on hand, what’s needed for upcoming orders, and what needs to be reordered. But as we started digging deeper, it became clear that traditional inventory software wasn’t going to cut it — at least not without unnecessary cost, complexity, and disruption to their workflow.

What started as a search for an inventory tool quickly evolved into something much more powerful: a custom-built mini-ERP that connects QuickBooks, Google Sheets, and Trello into a single, automated command center for operations.

The Challenge

Porta-Cams needed an inventory system that could:

Track on-hand inventory, committed orders, and par levels.

Forecast upcoming needs based on sales and purchase orders.

Allow for custom bundles (trailers and upgrade kits) composed of multiple inventory parts.

Integrate seamlessly with QuickBooks Online, where invoicing and payments occur.

Avoid the high monthly costs and rigid structures of off-the-shelf systems like Cin7 Core.

At first, QuickBooks Online seemed like it might work — it has purchase orders, item tracking, and cost fields. But its limitations became clear: no native Sales Order module in mid-tier plans, no vendor acknowledgment workflow, and limited flexibility for custom bundle tracking.

Cin7 Core offered more features, but at a much higher cost — over $4,000 a year in subscription fees — and would have required reworking how Porta-Cams operates day-to-day.

We needed something smarter, leaner, and fully aligned with the way their business actually runs.

The Breakthrough

Instead of forcing Porta-Cams to adapt to an external system, we decided to build the system around them.

Using Google Sheets as the operational backbone, QuickBooks Online as the accounting hub, and Trello as the order tracker, we designed an integrated mini-ERP system that:

Pulls live data from QuickBooks (inventory, costs, and vendor info).

Automatically updates pricing when vendor costs change.

Generates purchase orders directly from Sheets and emails them to vendors.

Tracks acknowledgments through smart email links that vendors can click to confirm receipt.

Sends timed reminders and escalations to ensure nothing slips through the cracks.

Manages bundle items (trailers or configurations) that deplete multiple inventory components at once.

Updates QuickBooks nightly with any cost, price, or quantity changes.

Uses Trello automation to trigger invoices and payment requests when shipments go out.

The result is a fully connected ecosystem that mirrors a commercial ERP — without the overhead or rigidity.

Overcoming the Challenges

Challenge

How We Solved It

QuickBooks lacks true Sales Order functionality

We built a quote-to-invoice pipeline where accepted quotes become estimates (acting as sales orders) and automatically convert to invoices on shipment.

Tracking vendor confirmations manually

Added acknowledgment links in vendor emails + automatic reminders + manager escalation workflow.

Managing bundle assemblies

Designed Google Sheets formulas that break down bundle items into component inventory pieces and sync those to QuickBooks.

Cost tracking and margin accuracy

Integrated cost fields, average cost tracking, and automatic price updates directly from QuickBooks API data.

Preventing delays and communication gaps

Automated reminder and escalation emails trigger the same day and next day — ensuring vendors confirm POs fast.

Avoiding expensive software subscriptions

Built everything on the tools the client already uses — QBO, Google Workspace, and Trello — saving over $3,000 per year compared to Cin7 Core.

Expected Outcome

By implementing this system, Porta-Cams will:

Reduce manual data entry by over 80%.

Eliminate communication delays with same-day PO reminders.

Always have accurate cost and margin visibility.

Streamline production flow, as every order in Trello ties back to live inventory and accounting data.

Cut software costs nearly in half compared to ERP alternatives.

Ultimately, this means faster order fulfillment, fewer stockouts, cleaner financial reporting, and more time spent focusing on growth — not spreadsheets.

Going Beyond Expectations

This project started as a simple software comparison, but it evolved into something transformative. Instead of plugging in another subscription platform, we built a system that feels like it was made for Porta-Cams — because it was.

Every workflow, formula, and integration was designed to mirror how their business already runs, while removing the friction that slows things down.

By connecting tools they already use — QuickBooks, Google Sheets, and Trello — we delivered the functionality of a full ERP system without the cost or complexity.

This is more than automation. It’s a system that thinks with the business, not against it.

Next Steps

Implementation of the Porta-Cams Operations Automation System is slated for rollout following approval, with a one-time project fee for full buildout, testing, and documentation.

Stakeholder-Aligned Cooperative Enterprise Model

A White Paper for Business Professionals

Executive Summary

This paper presents a hybrid cooperative-enterprise model designed to align incentives across employees, clients, and investors. By combining cooperative patronage principles, employee ownership structures (ESOPs), and preferred share financing, this model seeks to build organizations where value creation and governance are shared transparently and fairly. The system leverages lifetime participation tracking, structured liquidity mechanisms, and token-based governance to balance fairness with sustainability.

Core Structure

1. Lifetime Token Accumulation

Employees earn tokens for each hour worked.

Clients/Members earn tokens for purchases or subscriptions.

Tokens represent lifetime participation units and:

Determine annual bonuses (for employees).

Determine annual rebates (for clients).

Grant governance rights while stakeholders remain active.

Tokens are non-tradable and serve as a transparent participation ledger.

2. Profit Pools

Annual profits are divided into three allocations:

Employee Profit Pool → distributed as bonuses proportional to lifetime employee tokens.

Member Profit Pool → distributed as rebates proportional to lifetime member tokens.

Reserves → retained for reinvestment and stability.

3. Conversion & Exit

When a stakeholder becomes inactive (retirement, departure, death, or other life events):

Tokens convert into non-controlling, capped-return preferred shares.

Preferred shares:

Carry fixed dividends (e.g., 6–8%).

Are valued using a hybrid valuation approach:

Annual Independent Valuation or updated industry-standard EBITDA multiple for baseline fairness.

Quarterly Formula Updates applying the industry multiple to trailing 12-month EBITDA, ensuring internal exchange trades remain current.

Are non-voting and designed for passive income, not governance.

4. Internal Bulletin Board Exchange

Preferred shares may be listed for resale on an internal exchange:

Buyers: active/inactive employees, members, or approved outside investors.

Pricing: based on the latest quarterly formula update.

Transfers: subject to company approval to avoid concentration of ownership.

5. Governance by Token Voting

Strategic decisions only (e.g., mergers, leadership changes, dividend policy) are voted on by token holders.

Leadership retains authority for day-to-day operations.

Voting process:

Stakeholders receive a notice, can discuss on a forum, and cast votes via a simple text-vote system.

Each token represents voting weight, but weight caps are applied to prevent dominance by whales.

Decisions close on deadlines; non-votes are not counted.

Proven Elements

This model builds on tested frameworks:

Worker Cooperatives (Mondragon, Spain) – proof of resilience through employee-based profit sharing and lifetime participation.

ESOPs (U.S.) – established precedent for employee equity ownership with structured exit mechanisms.

Patronage Dividends (REI, U.S. credit unions) – successful consumer rebates proportional to usage.

Preferred Stock in Co-ops (renewable energy, housing) – outside capital via capped-return, non-voting equity.

Novel Elements

The following aspects are innovative and require validation through pilot implementation:

Lifetime accumulation of tokens (not reset annually) as the basis for rebates and bonuses.

Internal exchange as a hybrid liquidity mechanism.

Token-weighted strategic governance with capped voting rights to avoid dominance.

Hybrid valuation approach combining annual independent appraisals with quarterly formula updates.

Strategic Advantages

Alignment of Incentives: Employees, clients, and investors benefit together, reducing conflicts of interest.

Resilient Liquidity: Internal exchange provides optional liquidity without draining company cash reserves.

Fair Valuation: Hybrid approach balances cost efficiency with up-to-date fairness in pricing.

Participatory Governance: Stakeholders influence strategic decisions without bogging down daily management.

Capital Flexibility: Outside investors can participate without compromising governance.

Reputation & Differentiation: A transparent, equitable model strengthens market trust.

Scalability Potential: Suited for small to medium-sized enterprises with steady, repeat-demand products.

Example Scenarios

Alice – Employee

Alice works 2,000 hours over her first year and accumulates 2,000 tokens.

At year-end, she receives a bonus proportional to her share of all employee tokens in the system.

After 10 years, she has accumulated 20,000 tokens. Upon retirement, her tokens convert into preferred shares, providing her with a fixed dividend and the option to list them on the internal exchange.

John – Client/Member

John subscribes and spends $5,000 in purchases his first year, earning 5,000 tokens.

At year-end, he receives a rebate proportional to his share of all member tokens.

Over 15 years, John accumulates 75,000 tokens. When he stops being an active member, his tokens convert into preferred shares, which he can hold for dividends or sell on the internal exchange.

Maria – Preferred Share Buyer

Maria, an inactive employee, converts her tokens into preferred shares but decides she wants liquidity.

She lists her shares on the internal bulletin board. John (still active) buys them at the current quarterly formula valuation.

Both benefit: Maria gets liquidity, John increases his long-term stake.

Challenges & Considerations

Compliance: Preferred shares must adhere to securities law (likely Reg D/private placement or co-op exemptions).

Valuation Execution: Quarterly formula updates demand reliable financial reporting.

Governance Design: Balancing inclusivity, efficiency, and anti-whale measures requires careful bylaw drafting.

Cultural Fit: Model is best suited to mission-driven organizations where stakeholder loyalty is paramount.

Conclusion

This stakeholder-aligned cooperative model blends proven structures with innovative mechanisms to align incentives across the organizational ecosystem. While rooted in the successes of cooperatives, ESOPs, and patronage systems, the integration of lifetime token accumulation, structured exits, internal exchange liquidity, hybrid valuation, and capped token governance is new. Pilot programs are recommended to validate scalability and regulatory feasibility.

If successful, this model offers a blueprint for the next generation of aligned enterprises, where profitability and stakeholder equity grow together.
